California-wide leadership usually means responsibility for people you see rarely, spread between the Bay Area, Los Angeles, San Diego, and increasingly wherever individuals chose to live after 2020.
The recurring failure is a leader who manages the nearest site well and the distant ones by exception — attention arriving only when something goes wrong. Distributed teams read that pattern accurately: the site with the leader gets the opportunities, and the others adjust their expectations accordingly. Fixing it is mostly a matter of deliberate, scheduled attention rather than responsive attention.
Regional cultures are genuinely different
Northern and Southern California business cultures differ enough to matter. Bay Area technology organizations tend toward explicit process, written communication, and directness in disagreement. Los Angeles industries — entertainment, media, aerospace — tend to run more on relationship and on what is understood rather than stated.
A leader applying one set of assumptions to the other reads as either blunt or evasive, without understanding why. This is not a matter of one being better; it is a translation problem that costs credibility when it goes unrecognised.
The compliance layer
California employment law is more prescriptive than most states, particularly around classification, meal and rest periods, and documentation. This is not a coaching topic and it constrains one: informal management practices that would pass elsewhere create genuine exposure here.
Where a leadership conversation touches performance management or a difficult exit, the practical answer usually involves documenting properly and taking employment counsel, rather than relying on the informal handling that feels kinder and is riskier for everyone.
