Most lists of leadership qualities are lists of virtues: integrity, vision, passion. Admirable, and impossible to observe. These seven can be watched, measured and developed — starting with the one everything else depends on.

The qualities that actually predict outcomes

Lists of leadership qualities tend to be indistinguishable from lists of virtues. Integrity, vision, passion. All admirable, none of them observable. The qualities below are the ones you can watch someone demonstrate or fail to demonstrate in a meeting.

  1. They can be told they are wrong. The single most predictive quality, because everything else depends on information reaching them. Watch what happens the first time a junior person disagrees in public.
  2. They decide at the right speed. Not fast, not careful — matched to reversibility. Reversible decisions made quickly, irreversible ones slowly. Most poor leaders invert this.
  3. They give the credit away and keep the blame. Observable in exactly two situations: a win presented upward, and a failure explained upward.
  4. They say the uncomfortable thing early. Difficult conversations held in week one instead of month six. Almost all management debt is deferred candour.
  5. They are consistent under pressure. Anyone is reasonable on a good quarter. The question is whether their behaviour changes when the numbers do.
  6. They make themselves unnecessary. Good leaders build teams that function when they are away. If nothing moves during their holiday, that is a finding.
  7. They know what they are bad at, specifically. Not "I'm a perfectionist". An actual weakness, named, with a compensation strategy.

What great leaders do not have in common

Personality type. Charisma. Extroversion, which correlates with getting promoted and not with performing once promoted. There is no single profile, which is why type instruments make poor hiring tools and leadership style is better understood as a range you move within than a label you carry.

Most development programmes teach skills and hope qualities follow. It usually runs the other way: a leader who can hear disagreement will pick up meeting mechanics in a fortnight, while one who cannot will run a beautifully structured meeting nobody tells the truth in.

How to tell which you have

Self-assessment measures your view of yourself, and the gap between that and how your team would answer is the interesting number. Ask two people who work closely with you to rate the seven above, then compare. Where you disagree by more than a point is the development work.
